How Embedded Architecture Leadership Supported Rekor’s Platform Transformation

The Client

Rekor is a US-headquartered AI technology company advancing roadway intelligence and infrastructure through data-powered solutions. Their operations span multiple business lines: Public Safety, Urban Mobility, and Transportation Management.

Operating historically, these operated as separate products with distinct architectures, infrastructures, and customer bases.

The Challenge

Rekor set out to consolidate three independent product lines into a single, scalable platform – Rekor One.

The business goal was to provide a common infrastructure for product development, ensure seamless data exchange, and simplify integration with external systems, all while maintaining continuity for existing customers.

The platform had to be cloud-native, easy to scale, and compliant with rigorous data governance requirements.

Rekor asked Incubly to:

  • Provide a shared foundation for cross-product-line development.
  • Offer a common data layer for interoperability and enrichment.

Phase _1

Consulting

Our initial focus was on understanding Rekor’s technology landscape, delivery pipelines, and product interdependencies. Deliverables included:

  • Stakeholder collaboration based on Domain-Driven Design (DDD) to align architecture with business goals.
  • High-Level Design (HLD) for Rekor One.
  • Migration and deployment strategy to a cloud-native infrastructure (AWS).
  • Standardisation guidance across ML processing, batch/streaming workflows, orchestration tools.
  • Strategy for microservice modularisation and interoperability between services.

Influencing change from within

We embedded an Incubly Architecture Lead within the US–Israel engineering organisation to work hands-on with cross-functional teams. Responsibilities included:

  • Supporting compliance, data privacy, and Infrastructure as Code (IaC) practices
  • Defining maintainability frameworks with observability and full 360° operational insight
  • Introducing data governance principles for secure, documented, and efficient data use

  • Facilitating service integration through an event-driven communication bus
